Roots To Rise Academy, developed by The Sankofa Center: The Bee Foundation, Inc, offers a structured approach to nurturing leadership and community change within schools and organizations. Grounded in trauma-informed care and cultural affirmation, this program equips youth and adults from underserved communities with tools to build emotional resilience, embrace identity, and develop leadership skills. The Academy addresses the complex challenges that often accompany violence, instability, and systemic barriers, focusing on long-term growth rather than crisis reaction. Schools and community groups adopting Roots To Rise can foster environments where young people move beyond survival toward purposeful engagement and community responsibility. This introduction sets the foundation for practical steps to embed the Academy into school settings, highlighting collaboration among educators, counselors, and community partners to create consistent, supportive spaces. The following guidance reveals how Roots To Rise can align with existing support systems and contribute to a shared mission of healing and empowerment.

Establishing a Collaborative Framework: Key Stakeholders and Roles

The Sankofa Center: The Bee Foundation, Inc offers the Roots To Rise Academy as a structured leadership and community transformation program that fits best when the school ecosystem moves in rhythm. That rhythm depends on shared ownership across administrators, counselors, teachers, support staff, and community partners who understand their part in the work.

Administrators set the tone. They approve scheduling, align Roots To Rise Academy sessions with school priorities, and clear space on calendars and in rooms. When they frame the program as core to student success, not an add-on, staff respond with more consistency and respect for the time.

School counselors and social workers usually sit closest to student needs. They guide referral decisions, flag students whose trauma histories or current crises require careful pacing, and link Roots To Rise work with existing counseling plans. Their insight keeps the program grounded in real circumstances, not assumptions.

Classroom teachers hold the daily relationship with students. Even when they are not in the room during Roots To Rise sessions, their role intersects with the program in practical ways: supporting behavior expectations, reinforcing language around identity and emotional regulation, and watching for shifts in student engagement.

The staff liaison as anchor and champion

The dedicated staff liaison sits at the center of roots to rise youth program integration. This person acts as primary contact, internal organizer, and quiet advocate who keeps everyone aligned when the school day becomes hectic.

Communication hub: Shares updates between Roots To Rise facilitators, administrators, counselors, teachers, and families so messages are consistent and timely.
Scheduling coordinator: Works with the master scheduler to select session times, reserve spaces, and avoid conflicts with testing, major events, and mandated services.
Systems bridge: Connects the program with existing student support structures such as MTSS, restorative practices, or re-entry meetings so students experience one coherent support plan.

Support staff, security, and after-school coordinators also hold key roles. They manage movement through hallways, protect time and space, and often notice the first signs of a student shutting down or opening up. Community partners, including local organizations or faith-based groups, extend the work beyond the school day, offering mentorship and opportunities that match the leadership growth sparked inside the program.

When each role is clear, scheduling and referral conversations become simpler. Staff know who decides, who tracks, and who communicates. That clarity reduces conflict, keeps program time protected, and creates a stable base where young people experience consistency, not chaos, as they rise through the Academy.

Scheduling the Roots To Rise Academy: Practical Approaches for Busy Schools

Busy schools rarely have open blocks waiting for a new program. Roots To Rise Academy finds its place when the schedule respects both academic pressure and the need for healing and leadership growth. That balance starts with a clear decision: when during the week students will step out of their regular routine, and who will protect that choice once it is made.

After-school as a steady anchor

Many schools first place Roots To Rise in the after-school window. That approach keeps core instructional minutes intact and gives students room to process without rushing back to class. It works best when the staff liaison, after-school coordinator, and counselors sit together to:

Identify two or three consistent days each week so students and families build habits around attendance.
Stagger academic tutoring, athletics, and Roots To Rise groups so students do not need to choose between support and enrichment.
Arrange safe transitions from last period to program space, with support staff or security guiding movement.

For students with long commutes or family responsibilities, the liaison and counselors can use the referral system to prioritize those who can realistically stay, and seek alternate time slots for others.

In-class modules woven into the day

When after-school hours are already packed, schools often rotate Roots To Rise through existing periods. Instead of pulling the same group from the same class every week, the master scheduler and liaison can design a rotation that spreads the impact:

Use advisory, electives, or enrichment blocks as primary times, then lightly tap into core classes only when needed.
Share a clear rotation calendar with teachers at least a month ahead so they can plan assessments and projects around session days.
Align Roots To Rise themes with classroom content where possible, so teachers can reinforce identity, emotional regulation, and leadership skills in their own lessons.

The referral process supports this model by creating balanced groups from different classrooms and grade levels, avoiding a pattern where the same teacher loses the same students repeatedly.

Weekend and intensive options

Some schools and community partners choose Saturday cycles or short intensive periods, especially during quieter academic stretches. In those cases, the liaison role shifts toward coordination with families and community partners, confirming transportation, meals, and building access. Counselors and social workers can flag students for whom weekends offer a calmer environment than the school day, then use the referral system to build small, focused cohorts.

Protecting time through shared agreements

Whatever scheduling path a school selects, clear agreements keep Roots To Rise from being squeezed out by last-minute events. Practical steps include:

Adding Roots To Rise sessions to the master calendar with the same status as testing windows or key meetings.
Setting a simple protocol for schedule changes: who must be notified, how far in advance, and what counts as an acceptable conflict.
Reviewing attendance and conflicts monthly with administrators, the liaison, and counselors so patterns surface early.

When referral systems, liaison responsibilities, and scheduling decisions move together, the Academy becomes a predictable part of the week. Students learn to trust that Roots To Rise space will be there, even when the rest of the building feels crowded and rushed.

Building and Managing Referral Systems for Roots To Rise Participation

Referral systems sit at the heart of practical pathways to Roots To Rise implementation. When they run on clear agreements instead of guesswork, the right students land in the room at the right time, and the schedule the team worked so hard to build actually serves the youth who need it most.

Designing clear criteria and roles

The first step is shared criteria. Schools usually look at three streams of information: behavioral patterns, social-emotional signals, and academic indicators. Instead of relying on labels, teams focus on concrete observations: repeated conflicts, withdrawal, sudden grade drops, or students carrying visible stress.

From there, roles line up:

Counselors and social workers review behavior logs, attendance, counseling notes, and MTSS or restorative data to identify youth who match Roots To Rise focus areas.
Teachers flag students who show leadership potential buried under frustration, disengagement, or peer pressure.
Support staff and security notice hallway tensions, isolation, or patterns at arrival and dismissal that do not always reach official reports.
Community partners share insight about youth navigating community violence, re-entry, or family instability.
The staff liaison gathers these threads and turns them into a working referral list that matches available groups and time slots.

Building a simple, repeatable workflow

A usable referral system usually follows the same basic path:

Nomination: Staff submit names through a short form or digital tracker, with two or three sentences on observed needs and strengths.
Screening: Counselors review nominations, cross-check with counseling plans, IEPs, and crisis histories, and decide whether Roots To Rise fits or if another service should come first.
Prioritization: The liaison and counselors group students by grade band, needs, and schedule constraints, then match them to specific Roots To Rise cohorts.
Administrator review: Administrators confirm that participation aligns with attendance policies, course loads, and any district requirements.
Family notification and consent: Families receive clear information about time, place, purpose, and how participation interacts with academics.
Scheduling entry: Final rosters go to the master scheduler and after-school coordinator so Roots To Rise groups appear on calendars like any other standing commitment.

Respecting confidentiality and dignity

Confidentiality anchors trust. Referral notes stay focused on behaviors, circumstances, and growth goals rather than diagnoses or assumptions. Access to detailed information stays with counselors, social workers, and the liaison, while teachers and facilitators receive only what they need to support youth safely and respectfully.

Team conversations name patterns, not gossip. Instead of centering what a student "did," staff talk about what the student is carrying and what Roots To Rise practice offers: a space to build identity, emotional regulation, and leadership skills.

Follow-up, engagement, and retention

A strong referral is the starting line, not the finish. After groups launch, the liaison tracks attendance, group fit, and schedule conflicts. When a student misses more than one session, a quiet follow-up from a counselor, trusted teacher, or community partner checks in rather than scolds.

Regular check-ins between facilitators, counselors, and the liaison lead to adjustments: shifting a student to a different time, pairing them with a peer who travels the same route, or coordinating with classroom teachers so missed work does not pile up. In this way, integrating Roots To Rise with student support services becomes daily practice, not just a plan on paper, and the referral system functions as the bridge between need, logistics, and consistent presence in the Academy room.

Integrating Roots To Rise with Existing Student Support Services

When Roots To Rise Academy sits inside the existing support web instead of beside it, students stop feeling passed from one adult to another and start experiencing one coherent circle of care. That shift rests on deliberate coordination between counseling, mental health providers, academic teams, and community outreach staff.

Aligning with counseling and mental health services

Counselors and mental health providers already track student histories, triggers, and current treatment plans. Roots To Rise integration works best when there is a steady loop between them and program facilitators. Short, scheduled check-ins allow teams to:

Share themes from group sessions that might surface in individual counseling, such as identity questions, grief, or community stress.
Adjust pacing for youth in active crisis, perhaps shortening sessions or pausing certain activities while safety plans hold.
Coordinate language around coping skills so students hear the same phrases about emotional regulation in both spaces.

Because Roots To Rise is trauma-informed and culturally grounded, it often gives practitioners a shared vocabulary that honors ancestry, neighborhood context, and lived experience without labeling students as broken.

Weaving in academic interventions

Academic intervention teams often focus on grades, credits, and assessment schedules. When they sit with the liaison and counselors, the logistics of roots to rise implementation become part of academic planning rather than competition for time. Practical steps include:

Marking Roots To Rise session days on intervention calendars so staff avoid stacking mandatory tutoring at the same hour.
Using progress-monitoring meetings to notice when gains in self-regulation or attendance from Roots To Rise line up with academic improvement.
Inviting a representative from the Academy to share brief observations on student persistence, leadership, or peer dynamics that affect classroom performance.

Linking to restorative practices and re-entry supports

Many schools already use restorative conferences, MTSS tiers, or re-entry meetings after suspensions or long absences. The roots to rise and existing school services integration deepens when the Academy becomes a planned step in those pathways instead of an afterthought. Teams can:

Include Roots To Rise participation as a support option in re-entry agreements, tied to identity-building and leadership rather than punishment.
Use group activities that mirror restorative values-story-sharing, accountability, repair-as preparation or follow-up to circles and conferences.
Have the liaison attend key re-entry or MTSS meetings so referrals flow smoothly into appropriate cohorts.

Extending support through community outreach

Community organizations and outreach workers already walk with students beyond the school doors. When they understand the M.E.L.T framework-mentorship, economic awareness, leadership development, and trauma-informed practice-they can reinforce the same principles during neighborhood programs, employment readiness, or weekend gatherings. Simple moves, such as sharing a monthly theme or core question from Roots To Rise with partners, keep messaging consistent across settings.

Communication protocols for a unified ecosystem

To keep this ecosystem steady instead of confusing, schools often agree on a few communication habits:

A shared, secure tracker where counselors, the liaison, and relevant staff note attendance, major milestones, and schedule changes.
Brief, structured cross-team huddles, even 15 minutes a month, to review patterns and adjust referrals.
Clear boundaries about what information stays within counseling records and what high-level themes move to teachers and partners.

Over time, these practices reduce duplication of effort. Instead of three adults offering disconnected support, one trauma-informed, culturally grounded framework threads through counseling offices, classrooms, re-entry plans, and community programs. Students feel held by a network that moves in rhythm rather than a series of isolated appointments.

Overcoming Common Logistical Challenges in Implementing Roots To Rise

Urban schools carry crowded calendars, stretched adults, and students who juggle school, work, and family. Roots To Rise Academy enters that reality, not a perfect schedule on paper. The work grows when teams name the pressure points early and respond with clear roles, simple systems, and steady communication.

Addressing limited staff capacity

Staff in New York City buildings often feel pulled in five directions. Adding one more responsibility without structure leads to burnout or quiet resistance. Roots To Rise stays sustainable when tasks spread across a small core group instead of resting on one person.

Administrators guard time and space on the calendar instead of running day-to-day logistics.
The staff liaison manages rosters, room changes, and updates, so counselors and teachers do not hold every detail.
Counselors focus on referrals, student readiness, and coordination with counseling plans rather than tracking every attendance issue alone.
Facilitators carry the planning and delivery of sessions, with clear guidelines about when to call in support.

Short, scheduled check-ins replace long, irregular meetings. Ten minutes a week between the liaison, a counselor, and a facilitator often prevents crises that would take hours to repair.

Navigating scheduling conflicts and building engagement

Conflicts with testing, mandated services, and sports appear even after careful planning. Instead of abandoning groups, teams treat schedule disruption as expected and build routines to respond:

Keep a simple protocol for conflicts: who decides on rescheduling, who updates rosters, and how students hear about the change.
Use rotation models so no single teacher or class loses the same students repeatedly.
Review attendance patterns monthly to spot grade levels, classes, or time slots that consistently miss sessions.

Student engagement often dips when youth do not see direct value or feel singled out. Engagement grows when adults:

Frame Roots To Rise as leadership and identity work, not a program for "problems."
Invite student voice in small ways, such as choosing discussion topics within the M.E.L.T framework or suggesting community issues to explore.
Pair new participants with peers who already attend, reducing anxiety about stepping into a new space.

Working within resource constraints

Many schools share limited rooms, materials, and staff. Roots To Rise adapts by fitting into what already exists instead of demanding a separate wing.

Use multipurpose rooms, libraries, or existing counseling spaces, with consistent visual cues that mark the room as Roots To Rise space during sessions.
Rely on low-tech activities that draw from stories, reflection, and group dialogue rather than expensive materials.
Blend staff development for Roots To Rise with existing professional learning time so adults build shared language without extra meeting blocks.

Resource strain often softens when one trained facilitator and one engaged liaison hold the center. Their coordination allows volunteers, community partners, or paraprofessionals to step into clear, bounded support roles instead of vague extra duties. That structure honors the weight staff already carry while proving that even in crowded, high-pressure buildings, disciplined planning and shared responsibility give young people consistent access to identity, healing, and leadership practice.

Bringing the Roots To Rise Academy into schools requires intentional collaboration among administrators, counselors, teachers, and community partners, each playing a vital role in creating a stable, welcoming environment for youth leadership and healing. Thoughtful scheduling that respects academic demands alongside emotional growth, combined with clear referral systems, ensures students who can benefit most are supported consistently. Integrating Roots To Rise within existing student services and community outreach weaves a unified web of care that honors trauma-informed and culturally grounded principles. This approach fosters identity development, emotional regulation, and leadership capacity crucial for transforming underserved communities. Schools and organizations in New York City seeking to embed these values and practices can look to The Sankofa Center: The Bee Foundation, Inc. as a trusted resource to train staff or facilitate the program directly. Exploring partnership opportunities opens pathways for meaningful change, empowering young people to rise rooted in their heritage and ready to lead their communities forward.
